The challenge

A work-winning division running a long, multi-stage bid process across estimating, design, project management and leadership. Leadership needed to know where AI could lift efficiency without cutting headcount.

The approach

Scout interviewed stakeholders across every function via Microsoft Teams and voice. Lens mapped the full tender lifecycle as a six-layer service blueprint. Arc ranked the interventions by impact against effort.

Outcome

The sponsor extended discovery to additional divisions, stood up an AI steering committee, and launched a second phase focused on the delivery side.

  • Estimates were not benchmarked against final costs — independently confirmed by multiple stakeholders in different roles.
  • Post-bid feedback was not systematically tracked, so knowledge was lost between tenders.
  • No effort tracking per tender, making return on bid investment impossible to measure.
  • Ownership gaps in key process steps, with several stakeholders each deflecting responsibility for the same deliverable.

The challenge

A specialist investment and advisory group running several related businesses — an active investment manager alongside a cross-border corporate advisory arm — where how each one actually worked had never been mapped end to end.

The approach

Separate engagements for the funds business and the advisory arm rather than one for the group, so nothing was averaged across businesses that work differently. Stakeholders were interviewed on whichever channel suited them, across 518 meeting threads, with 516 documents analysed alongside.

Outcome

Ninety per cent of the goals mapped across the group were evidenced, and 1,317 improvement opportunities were raised — each one traceable back to the interview that evidenced it.

The challenge

A boutique residential developer mid-transition from a founder-driven, project-by-project model reliant on external consultants to an in-housed platform, having brought development management, project management, legal, marketing, finance and acquisitions under one roof in quick succession. Nobody had written down how the new shape was meant to work.

The approach

No workshops and no site visits. Seventeen stakeholders across the in-housed functions, with 476 documents uploaded or generated for analysis alongside the interviews — more documents than the business has people.

Outcome

A mapped operating model for a business that had never had one written down, and 91 ranked solution proposals against it. Leadership was briefed from the live discovery console.

Key findings

  • No structured handover between acquisitions and development: development managers inherited concept plans and headline pricing without the underwriting assumptions behind them.
